Heel Nederland is tot de conclusie gekomen dat hybride werken een vaste plek moet krijgen. Maar de oplossing is dat zeker niet. Het afgelopen jaar hebben we \u2018Running the Business\u2019 voorrang gegeven: het werk dat we altijd deden, blijven doen. Dit is een verandering van de eerste orde. Waar we nu naartoe moeten, is het werk daadwerkelijk anders doen. Deze verandering raakt niet alleen de technologie (systemen), maar ook de medewerkers en de cultuur; en daarmee de hele organisatie. We spreken dan van een transformatie (tweede orde) of zelfs transitie (derde orde) van de organisatie. Dit vraagt een fundamenteel andere aanpak. Dat wil zeggen dat beleid, systemen en processen op de schop gaan en de factor mens en cultuur meegenomen worden bij de nieuwe inrichting. Het oude loslaten en als gehele organisatie in iets nieuws stappen.<\/p><p>Wat we bij Improven vaak zien, zijn organisaties die worstelen met de eerste orde verandering, zoals systemen en processen, en daar blijven hangen. Deze aspecten zijn randvoorwaardelijk, maar slechts de eerste stap. En hier ligt het gevaar op de loer, dat tweede en derde orde veranderingen wel worden gezien en benoemd, maar organisaties deze proberen op te lossen met de \u2018oplossingen\u2019 van de eerste orde. Dat gaat niet werken. De cultuurkant blijft dan onderbelicht. Toch is het niet vreemd dat we hier juist nu tegenaan lopen. Dit moet aanlokkelijk zijn en richting geven. Maak het dus niet te klein. Probeer bij het opstellen niet in risico\u2019s of vanuit de huidige situatie te denken. Wist je dat <a href=\"https:\/\/www.annexum.nl\/nieuws-uit-de-markt\/werkplek-op-kantoor-kost-werkgever-e-9-086-per-persoon-per-jaar\/#:~:text=Werkplek%20op%20kantoor%20kost%20werkgever%20%E2%82%AC%209.086%20per%20persoon%20per%20jaar,-17%20december%2C%202018&amp;text=De%20gemiddelde%20kosten%20in%20Europa,naar%20%E2%82%AC%209.086%20per%20FTE\">een gemiddelde werkplek in Nederland<\/a> per FTE per jaar \u20ac9.086,- kost en dat ons woon-werkverkeer jaarlijks goed is voor ruim 6 miljoen ton (!) CO2 uitstoot? Maak het je doel om dit te verlagen.<\/p><ol start=\"2\"><li><u>Respecteer verschillende bloedgroepen <\/u><\/li><\/ol><p>Er is geen \u2018one-size-fits-all\u2019 oplossing en dat is niet erg. Breng je medewerkers in kaart en deel deze in groepen in. Maak voor iedere groep een eigen plan en stem deze af met de bestaande organisatiestructuur. Hoe ga je om met een team waarin zowel pro thuiswerkers als pro kantoorwerkers zitten? Hoeveel vrijheid geef je iedere afdeling en welke sturing geef je managers mee? Maak hier duidelijke afspraken over en pas hier je systemen en ook je kantoren op aan. Denk aan zaken, zoals:<\/p><ul><li>het bepalen van vaste dagen waarop geldt \u2018kantoor tenzij\u2019 en visa versa<\/li><li>afspraken over aanwezigheid en vergaderen<\/li><li>inrichting van het kantoor primair als ontmoetingsplek, daarna pas als werkplek<\/li><\/ul><ol start=\"3\"><li><em><u>Ga het doen<\/u><\/em><\/li><\/ol><p>Er is geen verandering die helemaal volgens plan gaat. Houd de stip voor ogen en stuur bij wanneer idee\u00ebn niet blijken te werken. Laat de mensen zelf met inzichten komen en geef hen de ruimte om invulling te geven aan de nieuwe werkwijze. Deel successen maar ook mislukkingen. Communiceer, betrek en bespreek. Zo maak je het een organisatie-breed traject. En ook hiervoor geldt: laat het verleden los.
